HTC Arbo service, including Arboned and Human Capital Care, requested our support;

• to make a success of the Data migration project for their clients and professionals
• to design and implement Data Management processes including required solutions
• to improve and complete data policies

Challenge

HTC formulated strategic plan including business goals for the coming years.

A business transformation, a new target architecture, the selections of two new core applications, harmonization of functionality and processes across the two Arbo Services, data migration from old to the new core applications/ solutions (AFAS and Visma) and data governance are prerequisites to reach these strategic goals.  The transformation program ran already two years in a siloed approach, driven by IT instead of business professionals. The selected core applications/solutions covered only partly the functionalities of the as-is processes and systems. Business process- and data knowledge was scattered across many business professionals in the two Arbo service organizations. As a result, business requirements, harmonization between de Arbo services and decision making was very difficult with limited progress. Next to that, limited knowledge, capabilities, roles and responsibilities where available on Data Management, Data modelling & Data mappings, Data architecture and Data governance.

 What and how we delivered

 In the role of Project manager Data Team:

• we implemented Data governance with clear roles, responsibilities and processen for business professionals, BI & Research Analysts team, Compliance, Legal & Security and (Data) architecture team.
• in close cooperation with business professionals we proactively advised and formulated business data requirements
• we improve and speedup the decision making process of the business
• we created data mappings for data integrations and migration purposes
• we designed the end2end data migration process including technical requirements for IT migration solution in close cooperation with business, suppliers, finance and IT  
• we discussed and translated the business requirements in close cooperation with the IT suppliers to speed up the design and build of missing functionality
• we build of a new data platform
• we worked out a functional-, technical design and implementation & maintenance plan for a business data catalogue (MS Purview) including list of Information services, Business Glossary, Data Dictionary and Data lineage
